92 325i Interior Sunroof Gasket Install

working on replacing the interior trim finished sunroof "gasket"
the original came off in one "uncut " circle.
my install is 98% in place but the last corner has about two inches of slack
the simple solution is to cut the gasket and trim off the extra inches
i have malleted it in all around trying to take up slack but the last inches are still bunched up...?
any suggestions
