Shifting problem in 94 LeBaron GTC

I have a problem with my LeBaron GTC with shifting. When it is cold, it has a delay before it will go into 1st or reverse. Sometimes up to 10 seconds before it drops into gear.

When hot, it only does this when downshifting, like when I stop. I will feel it drop in gear a few seconds after I have stopped. If it is stop and go, I sometimes cannot go until it drops in gear, it acts as if it's in neutral.

One time, it would not shift at all. It went into low, and stayed there no matter how warm the vehicle got. I had to drive to work at 35mph as this is the last car I have left. (Long story that wipes out 5 cars in one year for me) After work, it shifted normally(with the now usual delays)

Any clues? The local tranny shop says complete rebuild~$2200, but this is based on them driving it for 10 minutes and reading the computer. That ain't an option for me.

Yeah, that is a rip off. Right now there is an A-604 on eBay for $100 with 50,000 miles on it. It shouldn't cost too much to have it installed.

I have a guy that will swap it out for $200 plus materials. That would be a terrific solution.
