timing chain tensioner

Hi,
It sounds like my timing chain tensioner is gone(or VANOS). Has anyone replaced theirs and can tell me their experience. I'm looking to replace the upper (secondary) and lower (primary) one. I've got a 95 325iC M50 engine.

If the tensioner is gone the engine would not be running. SOmetimes with high mileage 150k+ The timing chain or tensioner may need to be replaced, if that is the case you wont know until it breaks or you take it apart. If you do take it apart and u have a plastic water pump (plastic fins) replace that also. seen many break. BMW went back to metal.
