Random compression after lifter replacement

Haven't ever run into this problem before. Engine had been overheated, ran fine when we drove it into the shop. Went to replace the head gasket. Lifters were overextended, so we replaced them. Now we have random compression anywhere from 0 to 125 in all cylinders. Can check one cylinder and have 125, crank the motor over and next time 0-50 compression. Random in all cylinders. Timing marks are right on the money. Valves are all closed when pressure testing - no bent valves.

Has anyone else run into this problem after replacing lifters?
