1991 ford ranger brake problems

what would cause the breaks to be hard after high acceleration but spongy and falling to the floor any other time thought that with the songy pedel and falling to the floor it was the seals in the master cylinder piston but it geting hard i dont know unless its a vacume drop in high rpms thanks
