heat not working

I got a 98 vw beetle 2.0 gas. the stem on the heater core broke off, so me and a buddy of mine change the heater core and now the car wont heat very good. weve done bleed the system of air, changed the thermostat, both hoses to the heater core are getting hot and the and the vent doors in the heater box are working. I don't fool with these cars much and don't know a whole lot about them so is there any suggestions on what to do? A friend of ours said we may have to pull a vacuum on it

Well, I had a similar problem with a VW-Golf III with 90 Horsepower TDI Engine....

both heater Hoses got hot, but the heater did not work, and in the summer time, the heater works a little bit, exactly, when I dont need it....

The cause was a "Defekte Klappe" (in English a broke flap) which has a hole in the middle, and than the hole is been sealed up with "Styropor" or some kind of foam...

after years and years the foam gets scruffy and will not seal up....
than you can not devide heat and cold air .....

You can repair it yourself:
Demontage of the whole entire heating system, and than seal up the flaps but not with foam again because it will not last long, and you will have the same problem again later on)....

Just glue some leather (or immitation leather) over the holes, and the work is done....

But... it will take all day long to take the whole instrument dashboard apart and put it back together....

But.... if you do it right...the problem is gone for good... and it did not cost much...
